The transformation began by unifying all eight companies under Xero, creating a consistent accounting and reporting environment. Next, Clockify was implemented across departments, enabling accurate project costing and labor tracking. A project-by-project P&L model was built to give leadership profitability insights for the first time. Monthly reporting packs were introduced with dashboards, cash forecasts, margin analysis, and variance explanations. Credit control processes were tightened, supplier payments scheduled strategically, and pricing frameworks redesigned to reflect true delivery costs.
